Project Overview

Following a bank merger, the client experienced an increase in operational risk and items logged into their risk register with little visibility into the projects being done to mitigate those risks. Additionally, projects were tracked is disparate tracking environments such as JIRA, Confluence, and Excel. The client sought expertise and services from Reference Point (RP) to establish and drive a foundational operating structure for centralized tracking and monitoring of critical and high risks flagged by the firm and the associated work required to remediate them on behalf of the WM technology division. As a result, RP conducted a current state analysis and identified the necessary siloed datasets and subsequently stood-up and maintained dashboards, report tooling, and a governance structure for visibility into newly identified risk issues, progress in remediating issues, and actions required to remediate issues against their planned timeline. RP was additionally selected to track actions to remediate identified risk issues related to wealth management technology across the organization and ensure they are properly tracked and managed within the firm’s risk and security programs. RP’s support in providing centralized, enhanced risk analytics and reporting increased visibility into key risks and ensured remediation actions were managed, reducing risk to the firm.

Solution

  • RP deployed a team of strategic consultants and technology program / project managers to drive the build of a dashboard, write and communicate business requirements, wireframe data visualization solutions, test and socialize data analytics for certain critical/high-risk issue remediation, audit commitments, heightened standards compliance, and hygiene / end-of-life platform migration programs.
  • The team conducted a current state assessment to identify existing datapoints tracked to mitigate risk within the firm’s risk register. The team worked to build out the future state for managing the data through a centralized views to showcase work items requiring attention to mitigate risk.
  • Partnering with WM technology and risk officers, RP held end user feedback sessions and managed a backlog of enhancements and acted as a liaison between end users and technology developers.
  • Additionally, the team planned an end user roll-out strategy for end-user groups and hosted feedback sessions to further enhance tooling and reporting to increase visibility into the firm’s risk items and to enable efficient execution for remediation.

Impact

  • Streamlined reporting provided visibility for both leadership / management and application owners / tech delivery teams to understand full risk book of work allowing for better planning and early identification of risks, issues, and dependencies in the pipeline.
  • Created increased visibility into critical and high-risk issues to enable division leaders to address newly identified risk-issues, track progress in remediating issues, and monitor actions required to remediate those issues against their planned timeline.
  • Developed tools for management to better understand, plan, prioritize and execute work required to close out items in the firm’s risk register with impacts across the WM technology division.
