Project Overview
In support of merger integration efforts, the Client sought strategic advisory, program management, and execution support for the integration of two General Ledger (GL) systems to ensure proper transitions for the corresponding Accounting and Finance infrastructure, reporting, processes, procedures, and workflows. Reference Point assisted in facilitating the achievement of the target state solution, including transition plans, business analysis, project management, and testing for the migration from the acquired firm’s general ledger to the acquirer’s GL – while also providing strategic support to impacted business areas.
Solution
- RP deployed a team of experienced finance and technology integration experts along with business analysts to document the target state solution and develop a plan for the migration.
- RP gathered requirements for each individual subledger that needed to be migrated, working with both legacy entities.
- RP also assisted the Finance and Technology teams with the development of an integration playbook which included all requirements and a dependency matrix, which highlighted upstream and downstream dependencies, opportunities for automation, and a data retention and decommissioning strategy.
- Finally, the team facilitated the development of the day-over-day accounting plan for the migration as well as defined the testing strategy, performed the end-to-end testing, tracked testing results via KPIs, and facilitated the testing with downstream consumers.
Impact
- With RP’s leadership, the Client was able to successfully migrate all the subledgers, automate manual processing, and eliminate duplicate GLs for the firm, setting up the decommissioning and retirement of the core ledger for the acquired firm.
- By driving the GL migration, RP enabled the Client to not only successfully maintain a single GL, but also retire a core system resulting in integration savings, risk avoidance of the legacy GL, and implementation of operational efficiencies.
- Additionally, RP’s program management oversight ensured minimal disruption to critical day-to-day downstream operations, highlighted the upstream and downstream dependencies, and enabled the Client to recognize other areas to incorporate efficiencies across multiple systems and processes.
