Project Overview

In preparation for a large-scale digital transformation, the Client’s senior leadership sought to organize and document an understanding of all the capabilities and business processes they possess and support on behalf of their customers. To help achieve this, Reference Point was engaged to establish a Business Architecture function within the Client’s Product Management organization, including the design of an Operating Model to guide efforts of the newly formed function. The RP team began, through a series of workshops and client stakeholder interviews, by developing an “L0” context diagram to clarify the Bank’s value streams along with roles and interactions within the macro-operating environment. More detailed business diagrams (“L1-L4”) were also created and used to map the Client’s business capabilities and organizational structures to core value streams and drive requirements for pending system transformations to enhance the Client’s commercial and consumer loan origination capabilities.

Solution

  • Reference Point deployed business and data architecture SMEs, paired with a team of experienced strategy consultants, to work with the client in developing an operating model for the new Business Architecture function and facilitate client workshops and targeted deep dives to document a cohesive framework of capabilities, processes, and supporting systems with various levels of diagrams.
  • The RP team documented a cohesive framework across differing levels of views, mapping the Bank’s value streams to capabilities and the underlying business processes and systems that supported them through current, transition, and target state.
  • RP also mapped the key data entities and logical data models into the Business Architecture framework to help enable effective data management and transition state planning across the large-scale digital transformation spanning 5+ major applications/programs.

Impact

  • The Client was able to leverage the L0 context diagram and L1 capabilities model for key strategic decision making and to drive the onboarding and training of new resources.
  • The Client also leveraged detailed loan origination process flows paired with system mappings and data diagrams as a framework to stack requirements and drive alignment with a more streamlined process across customer base for the pending system transformation.
  • The Business Architecture function and framework allowed the Client to improve the cohesiveness and effectiveness of the overall Enterprise Architecture function and served as a catalyst for an enhanced requirements management process.
  • Finally, the Client utilized the enterprise canonical model and party / customer data model to drive required changes in product hierarchy across digital transformation efforts, and to implement a customer master data management system.
